The systems that schools and families build for back to school are often designed for a brain that isn't finished being built yet. Executive function, the mental toolkit that handles planning, working memory, and follow-through, develops on its own slow timeline.
It doesn't accelerate just because September arrived. Researchers at Harvard's Center on the Developing Child describe ages 3 to 5 as a major growth window for these skills, but the system keeps building well into the twenties. Meanwhile, the folders keep multiplying.

Your Child's Backpack Is Heavier Than Their Executive Function

Every August, the same quiet mismatch shows up in households everywhere. A child walks into a new grade with a heavier backpack, more teachers, more due dates, and a longer list of things to remember, and the assumption underneath all of it is that last year's brain can simply handle more this year. Sometimes it can. Often, the demand grows faster than the skill does.
Executive function is the term researchers use for the mental processes that let a person plan ahead, hold information in mind, resist distraction, and adjust when a plan falls apart.
The Center on the Developing Child at Harvard has called it the brain's "air traffic control" system, a term parents outside the research world tend to find useful. Air traffic control doesn't fly the planes. It tracks all of them at once, decides what needs attention first, and keeps things from colliding.
That's what a child is being asked to do every time three teachers assign homework due on three different days, and the family calendar adds a practice, a project, and a form that needs a signature, all in the same week.
The part that tends to surprise parents most: this system is nowhere close to finished in a school-age child. The prefrontal cortex, where executive function largely lives, develops rapidly in childhood but isn't fully mature until well into adulthood. A 10 year old is not a small adult who happens to forget things. A 10 year old has a brain that is, quite literally, still building the wiring for the exact skills the new school year is demanding on day one.
There's a specific stretch worth watching for. Research pooling data from more than ten thousand people found that executive function develops most rapidly across early adolescence, right as middle school ramps up its expectations. That's part of why the middle school years can feel like such a mismatch. The demands jump precisely when the skills are having their biggest growth spurt and are nowhere near finished.
This shows up in ordinary, forgettable ways that don't look like a developmental story at all. It looks like a child who understood the instructions for the reading log completely and still didn't start it. It looks like the same folder forgotten for the third week running, not from carelessness, but because holding "bring folder home, put in bag, put on counter, hand to parent" across four steps is a genuine working memory task.
Life Skills Advocate frames this gap plainly: the space between knowing what to do and actually doing it is often the clearest sign that executive function, not motivation, is the real bottleneck. A child can understand the steps to a task completely and still be unable to start it, sequence it, or carry it through.
None of this means back to school logistics should be lowered or hidden from a child. It means the goal for scaffolding at home isn't to remove the load. It's to build the capacity to carry it, one manageable piece at a time.

The Skill Hiding Behind Every Missing Permission Slip

It helps to know what's actually inside "executive function." The term covers more ground than most parents expect.
Researchers typically break it into three core pieces:
Working memory — the ability to hold and use information over a short stretch of time
Inhibitory control — the ability to pause a response instead of acting on impulse
Cognitive flexibility — the ability to shift between tasks or adjust a plan when something changes
Some frameworks expand the list further, adding planning, time management, task initiation, and organization.
That missing permission slip usually isn't one failure. It's a chain of several skills, each one still under construction. Remembering the slip exists (working memory), starting the process instead of putting it off (task initiation), and adjusting when the first attempt to find it in the backpack doesn't work (cognitive flexibility) are three separate jobs happening at once, in a brain that's handling all three for the first time this year.
Age matters here in a very specific way. Executive function doesn't arrive all at once, and it doesn't arrive evenly. Working memory and inhibitory control tend to show the earliest gains, often visible by the preschool years, while planning and sustained organization are some of the last skills to mature, often not settling into adult-level function until the high school years or later.
A 1st grader forgetting to zip the backpack and a seventh grader forgetting a project due date aren't the same kind of forgetting. They're different skills, at different stages, under different amounts of pressure.
Family environment plays a real role in how these skills develop, but perhaps not in the direction most back-to-school checklists assume. The Center on the Developing Child's research points to supportive relationships and repeated, low-stakes practice as the actual drivers of growth, not stricter rules or more reminders.
Skills build through experience: a child who gets to attempt the planning, feel the friction when it doesn't go perfectly, and try again, is doing more for long-term executive function than a child whose parent has quietly closed every gap before it becomes visible.
That reframes a lot of what looks like laziness or carelessness in September. It's not usually that. It's a skill in progress, meeting a demand that arrived faster than the skill did.

The Checklist Trap: When Help Turns Into Doing It For Them

Here's where good intentions start working against the goal. Faced with a child who keeps forgetting the folder, missing the deadline, or losing the permission slip, the natural parent instinct is to build a system.
Color-coded folders... A shared family app... A nightly backpack check…
All of that can genuinely help. But there's a quiet threshold where a helpful system stops building a child's planning muscle and starts replacing it entirely, and most families cross that line without noticing.
The clearest test: who is doing the executive function work, the parent or the child? A checklist a child fills out themselves is scaffolding. A checklist a parent fills out and hands over completed is a workaround. A shared calendar a child checks and updates is practice. A shared calendar only the parent maintains, silently keeping every date straight so nothing gets missed, is outsourcing.
A few concrete swaps for the start of the year:
Instead of packing the backpack for them, pack it beside them. Standing next to a child while they check the list themselves builds the actual skill. Packing it for them removes the one chance that day to practice.
Instead of a running verbal reminder, use a visible, physical cue. A whiteboard by the door, a checklist taped inside the backpack flap, or a visual timer for how long homework should take shifts the task from parent memory to something the child can check independently.
Instead of rescuing every missed deadline, let some land. A missed homework assignment in September that costs a small grade is a low-stakes place to feel the natural consequence of a skill still in progress. A missed deadline in eleventh grade costs considerably more. The gap year gives room to practice while the stakes are still small.
Instead of managing all five teachers' systems, hand over one. Choosing a single class or single subject where the child owns the tracking, start to finish, builds real independence faster than a parent-run system across every class at once.
None of this is about stepping back and hoping executive function sorts itself out. Children with underdeveloped planning skills genuinely benefit from structure. The distinction is whether the structure is something a child uses, or something a parent maintains on their behalf. One builds the skill the new school year is demanding. The other just gets everyone through September.

Interestingly, no one chose an automatic 50/50 split or gave extra credit to whoever had the idea. The results suggest that fairness isn’t always about making things equal.
Sometimes it’s about helping kids recognize effort, communicate what they think is fair, and work through a little discomfort. Whether parents step in or let kids hash it out themselves, a lemonade stand can become a surprisingly good lesson in teamwork, responsibility, and what it really means to earn your share.
